Confession: I used to treat coaching like Uber Eats - deliver solutions hot and fast.. Then I met Elena, who'd been through three consultants in two years, and still felt lost. “Great decks. No direction,” she sighed. “I kept renting answers; none of them stuck.”
The difference between coaching and consulting became crystal clear to me at that moment. Litmus test: If your sentence starts with “you should do," you’re consulting. If it starts with “What/How,” you’re coaching.
Stone and Heen would call it a mismatch: brilliant advice can create dependence; good coaching creates ownership.
Quick self-check:
Consulting mode: You talk is greater than: they take notes.
Coaching mode: They talk is greater than: they decide, which is greater than they calendar it.
Coaching is a discovery conversation that serves the client by not allowing the client to rely on what the coach knows. When interacting in a coaching context, the coach creates a space for the client to discover how they have been living and take responsibility for their role in the unworkability of their life.
Coaching invites the client to consult their reasons and then choose freely from this moment (I choose to or I choose not to). It’s recognizing the reasons that gives the client the power of choice and opens up new potential paths.
Regardless of the final choice, the coaching conversation made a difference through the client’s freedom to choose beyond any reasons they generate. The goal of coaching is to connect the client to their own wisdom, their own vision, and their own next steps.
Surface the pattern: “What keeps repeating here?”
Name the choice: “Given your reasons, what do you choose - yes or no?”
Design a next step: “What small experiment proves it this week?”
Pro tip: pay the 7-second silence tax. That’s where the insight lives.
With Elena, I resisted every urge to give an answer to her questions. Instead, I asked: "What's your instinct telling you?" She mapped the same reorg, then scheduled the first two conversations before our call ended. That’s ownership, not agreement.
You might be surprised by how much they already know, they just need permission to trust it. Answers are rentals; insight is ownership. Coach for ownership.
